Today, I’m breaking down the exact 6-email welcome series that converts 15–25% of new subscribers within their first week.
If you’ve ever wondered why some newsletters turn new subscribers into fans (and buyers) fast…
…while others just sit in inboxes gathering dust, the difference is simple:
One has a plan.
The other has vibes.
A well-crafted welcome series builds trust,
shows your value,
and creates momentum.
It turns a cold subscriber into someone who understands you, likes you, and is ready to buy.
And yes, this works even if you have a small list.
Unfortunately, most people either send one generic “welcome aboard” email or skip the sequence entirely.
They leave subscribers confused, cold,
and unsure what to expect.
They miss the chance to make a strong first impression, build a real connection, and show expertise.
Most People Do Email Backwards
A lot of creators focus on long newsletters, fancy templates, or complex automations.
None of that matters if the first six emails fall flat or fail to guide the reader through a clear sequence.
What actually matters is simple.
A good welcome series:
- Builds trust early
- Delivers real value upfront
- Makes it clear who you are and what you help with
- Leads naturally to your offer without pressure
Get this right and new subscribers don’t stay passive.
They understand you, engage with you, and are more likely to buy.
Here’s how to build it. BTW – I use Kit for my Welcome Series.

Email 1 — The Warm Welcome + Free Gift (Sent instantly)
This is where the subscriber decides whether to keep opening your emails.
A great welcome email feels human.
Welcome them.
Deliver free lead_magnet.
Tell them what’s coming next.
Example:
Subject: Welcome + your free lead_magnet
Goal: Build rapport, set tone
Template:
Hey, glad to have you.
You’re here because you want [primary outcome].
You grabbed [lead_magnet] because you want [primary outcome].

Over the next few days, I’ll share:
• The system I use
• What most people get wrong
• How to use [lead_magnet] to [specific action toward outcome]
Email 2 — Question Email (Day 1)
This email exists for one reason: engagement.
Ask one clear question that reveals where they’re stuck and trains them to reply.
Don’t talk about yourself.
Give something useful.
Share a common mistake, a simple framework, or a quick win story.
One clear, actionable insight they can use right now.
That builds trust.
Subject: [The mistake 90% of people (your ICP) make]
Goal: Show you understand their problem
Template: Most people think [common misconception]. The real problem is [actual underlying issue].
Quick question—what’s the biggest challenge you’re facing with [core problem] right now?
→ What doesn’t work
→ Why it fails
→ The shift that fixes it
Just hit reply. I read every response.
Email 3 — Client’s Story (Day 2)
This email builds belief.
Show them someone just like them who was stuck… and the transformation.
Keep it short.
Specific > impressive.
Focus on the before → after.
Make the result feel earned, not lucky.
Subject: [How X went from stuck → result]
Goal: Build belief through relatability
Template:
Meet [name].
They were struggling with [specific problem].
They tried [common solutions] — nothing worked.
Then they applied the system I’ve been sharing.
Here’s what changed in [timeframe]:
→ [Result 1]
→ [Result 2]
→ [Result 3]
Tomorrow, I’ll break down exactly how it works.
Email 4 — Value-Based Email (Day 3-4)
This email proves you actually know what you’re doing.
Give them something useful they can apply today.
One framework.
One shortcut.
One clear win.
Don’t overteach.
Don’t dump everything.
The goal is momentum.
Subject: [The exact framework I use]
Goal: Deliver real value and build authority
Template: This is the simple system I use to get [result]:
Step 1: [Action they can take today]
Step 2: [Next step or workflow]
Step 3: [Final step or shortcut]
Save this email — this alone can change your results.
In the next email, I’ll show you how to use this consistently.
Email 5 — Soft Sell (Day 4–5)
This email connects the dots.
They’ve seen the story.
They’ve used the framework.
Now you show how to do this consistently.
No pressure.
No urgency.
Just clarity.
Subject: [Want help applying this?]
Goal: Introduce the offer without pushing
Template: You’ve seen how the system works. You’ve seen what’s possible when it’s applied correctly.
If you want help doing this consistently, that’s exactly what I built [offer name] for.
It helps you:
→ [Primary outcome]
→ [Secondary benefit]
→ [Specific result they care about]

No rush — just an option if you want to level-up.
Email 6 — Hard Sell (Day 5-6)
This is the decision email.
Be clear.
Be direct.
No soft language.
They already know the problem. Now you show them the fastest way to fix it.
Subject: [Ready to fix this for good?]
Goal: Drive conversion
Template: You’ve seen the system. You’ve seen the results.
Here’s how to go from trying to actually doing it:
→ What’s included
→ Who it’s for
→ The exact problem it solves
→ The outcome you can expect
If you’re ready to stop guessing and follow a proven path, this is it.
